# How to estimate automation value without invented savings

*Published: 2026-09-16 · Updated: 2026-09-30 · 2 min*

Build a comparison including review, maintenance and exceptions.

## Measure the current journey

Observe current capture, search, waiting, review and correction in a case sample. Elapsed time differs from human effort: hours of waiting may contain minutes of work. Separate the two and classify complexity and channel. Simplest-case baselines produce unrealistic expectations. Capture the spread of effort across the sample instead of relying on a single average. Straightforward requests and cases needing several clarifications may respond differently to the proposed change. Showing those categories separately helps decision makers see which work is eligible for the pilot and which assumptions need further investigation.

## Include work introduced later

Automation may reduce entry while adding review, content maintenance and exception handling. Include owners and frequency so work shifted to another team is not counted as savings. Evaluate tools using actual usage and verified commercial terms. Use explicit scenarios and refresh estimates when quotations are available.

## Compare equivalent outcomes

Compare equivalent-quality outcomes: correct data, recorded action and sufficient handoff. Fast incomplete replies do not replace resolution. Explain how released capacity can be used; it is not automatically reduced spending. It may support demand, follow-up or backlog reduction, valuable outcomes that need accurate descriptions. State whether the expected benefit is reduced labor effort, shorter waiting time or increased service capacity. These outcomes can move together, but they are not interchangeable. For example, better routing may shorten a delay without changing the number of minutes someone spends reviewing the case. The business discussion should make that distinction explicit.

## Use scenarios instead of a promise

Create conservative, intermediate and ambitious scenarios with visible volume, eligibility and review assumptions. Sensitivity identifies important variables. Validate demand when volume dominates; simplify rules when exceptions dominate. Distinguish observations, assumptions and unknowns so finance and operations evaluate the same hypothesis. Include an assumption owner and a source for each material input in the estimate. Operational observations, supplier quotations and planning judgments have different levels of certainty. When pilot results become available, replace assumptions with measured values where possible and explain remaining gaps. This turns the estimate into a decision document that can be updated rather than a fixed savings claim the project is expected to defend regardless of evidence.

## The evaluation result

Present expected value, recurring cost, initial effort and decision-changing conditions. Update with pilot evidence instead of universal savings percentages or borrowed results.

## Illustrative example: an estimation sheet with visible assumptions

As a hypothetical exercise, a team wants to estimate the value of automating service request intake. It opens a sheet with one row per assumption, with no real figures yet. Monthly request volume. The share that meets the conditions to run without intervention. Minutes of human attention per case today, measured on a sample. Minutes of review per case in the new flow. Monthly time spent maintaining content and rules. Recurring tool cost under the conditions in force when contracting.

With those six rows, the team runs three scenarios changing only volume and eligible share. What matters is seeing which assumption moves the conclusion most. If it is the eligible share, the first step is classifying real cases, not buying anything. If it is maintenance, simplifying rules comes first. The sheet is updated with pilot evidence and archived with a date, so nobody later quotes it as a promise.

## Costs that often stay out of the calculation

Many estimates fail by omission, not bad arithmetic. Before presenting numbers, check that the calculation includes the work that appears after automating, even if it is less eye-catching than the savings.

- Review of doubtful cases and handling of exceptions, spread among people with different salaries and schedules.
- Content updates when prices, policies or catalogs change, which happens more often than planned.
- Variable usage of messaging, voice or model services, which depends on real volume and provider conditions.
- Implementation and team training time, which is not spread evenly across the year.
- The cost of an error: a poorly explained charge or a lost appointment has consequences that do not show up in time per case.

## How to present the estimate to the decision maker

Whoever approves the budget needs to see the range, not a single point. Present the conservative scenario next to the demanding one, state which evidence backs each assumption and which remains a hypothesis. Separate time saved from money saved: freed time only becomes value if someone puts it into a specific activity, such as handling complex cases with more care.

Close with a reviewable decision, not a final conclusion: what will be done with the pilot, which data point would change everything and when the calculation will be redone. An honest estimate that admits uncertainty inspires more trust than a round number with no support, and leaves the team ready to adjust when real data arrives.

## Key takeaways

- Separate elapsed time from human effort.
- Include review and maintenance in comparisons.
- Make assumptions visible and run scenarios to see which one moves the conclusion.
- Include review, maintenance and variable usage before talking about savings.
